Case Study: Global New Hire Onboarding & LMS Rollout

Executive Summary

To scale global care operations across three regions, Vista required a standardized, high-empathy onboarding ecosystem capable of preparing frontline care agents for a highly diverse customer base (Small Businesses, Large Enterprises, and Everyday Consumers).

As an Agile Master and Learning Strategist, I directed an agile cross-functional squad to design, localize, and launch a global multi-language onboarding program from scratch. Concurrently, I led the acquisition, technical implementation, and rollout of a new Moodle Learning Management System (LMS) to track learner progress across international hubs.

This end-to-end transformation bridged regional silos, accelerated time-to-proficiency, and established a standardized Center of Excellence (CoE) quality baseline across global care centers.

  • Global Complexity & Scale: Operations spanned 3 key locations (Germany, Tunisia, and Jamaica) requiring full content and assessment parity across 3 languages (English, French, and German).

  • Multi-Segment Customer Demographics: Agents needed to quickly build deep product knowledge for distinct customer personas—ranging from consumers to large enterprises.

  • Technology Infrastructure Deficit: Vista lacked a central repository for tracking global learning pathways, requiring a simultaneous build-out of learning infrastructure alongside core instructional content.

  • Service & Quality Mandate: The program needed to move beyond passive learning to drive measurable service excellence, empowering agents to provide consultative product recommendations alongside core problem resolution.

My Role & Responsibilities

Serving as Agile Master, I established the operational framework for the multi-disciplinary learning squad (instructional designers, localization experts, tech leads, and QA specialists):

  • Agile Cadence: Facilitated daily standups, sprint planning, and retrospectives to manage cross-dependent workflows (curriculum development, localization, LMS integration).

  • Iterative Design: Led rapid prototyping phases—testing learning modules in pilot cohorts and iterating based on real-time feedback from team leads and learners.

  • Cross-Regional Alignment: Aligned operational stakeholders across Europe, Africa, and the Caribbean to ensure cultural nuances were respected while maintaining a single global quality standard.

Process & Approach

We engineered a immersive 3-week blended onboarding journey anchored around customer centricity, hands-on application, and real-time support.

Part 1: "Me as a Customer" (Customer Advocacy)

Before learning internal systems, new hires experienced the service journey through the lens of the customer:

  • Persona Mapping: Deep dive into customer archetypes, competitor landscapes, and critical service friction points.

  • Hands-on Immersion: New hires used Vista’s platforms to design their own physical/digital products.

  • Live Mystery Shopping: Trainees submitted real-time inquiries via phone, email, and live chat to experience front-line interactions firsthand, instilling baseline empathy for common customer pain points.

Part 2: "Me as a CARE Agent" (Operational & Service Excellence)

Trainees transitioned into functional skills, tools, and consultative service techniques:

  • Tool & Process Integration: Practical, scenario-based training on Salesforce CRM, internal Wiki Knowledgebase, and omnichannel communication workflows.

  • Blended Learning Ecosystem: Combined interactive e-learning (Articulate 360, Vyond videos), instructor-led workshops, and gamified end-of-module knowledge checks.

  • Custom Quality Scorecard: Engineered a tailored New Hire Quality Scorecard—modeled after tenured performance rubrics but calibrated for the onboarding learning curve.

  • Supported On-the-Job Training (OJT): Trained and deployed dedicated Learning Assistants to mentor, monitor, and coach new hires through live-nesting scenarios.

Technology Infrastructure & Ecosystem

To support deployment, tracking, and governance across international sites, I led the development and launch of our Moodle LMS, creating a seamless tech stack.
